CloseRev reads a CasePeer export of resolved cases — the client's phone or email, the attorney fee and the resolution date — and matches it against the calls, forms and referrals that produced the intake. Personal injury is the extreme case of a long lag and a wildly uneven case value, which is why cost per signed case is such a poor guide. Fees with no traceable lead are reported as Direct / Unknown.

Fee distribution is so skewed that averages mislead

Most resolved cases produce a modest fee and a small number produce very large ones. That is the shape of the practice area, not a quirk of one firm.

An average fee per source is therefore dominated by whichever source happened to produce the outlier, and a twelve-month ranking built on it will not survive the next year.

The report gives the median alongside the total and shows the distribution rather than collapsing it, so a source carried entirely by one case is visible as exactly that.

Over two years the picture stabilises enough to act on, which is the practical argument for the longer window.

The lag means you are always judging old marketing

A case signed in March 2026 may resolve in 2028. Any report on fees received this year is a report on the marketing that ran two years ago.

That is unavoidable, and pretending otherwise by measuring signed retainers instead swaps a slow true answer for a fast misleading one.

Carrying the intake date through lets the report group by when the case was signed rather than when it resolved, which is the version a marketing decision actually needs.

It also exposes sources whose cases resolve faster, which matters to a firm's cash position quite apart from what they are worth.

Case type is the variable that explains most of the difference

A trucking case and a minor rear-end collision are not the same product. Their fees, their costs and their duration differ by orders of magnitude.

A source that produces mostly one type will be ranked as though it produced the mix, which is how firms end up buying more of the channel that brings volume and less of the one that brings value.

Where the export carries a case type, the report splits on it, and that split is very often the entire finding.

It also makes the rejected intakes meaningful: a source producing many enquiries your firm will not take has a cost that never appears in a cost-per-signed-case figure.

Referrals are a channel and they are rarely costed

Referrals from other attorneys and from former clients produce a significant share of most personal injury firms' fee revenue, often the largest single share.

Because no invoice arrives for them, they are treated as free and left out of the comparison entirely, which distorts every paid channel's apparent share.

Recording a referral source at intake puts them in the same file on the same money, alongside the fee splits that make them less free than they look.

Firms that do this usually discover the paid channels are being asked to carry a much smaller share of the practice than anybody assumed.
