Every channel produces consultation bookings. Conversion to surgery varies by a factor of three between them, and cost-per-consultation reporting cannot distinguish a channel producing decided patients from one producing curious ones.
Ranking on completed procedure revenue rather than consultations booked is the correction, and in this category it commonly redirects half the paid budget.
Refractive surgery is elective, expensive and mildly frightening. Patients consult, defer, and return the following year when finances or nerve allow.
There is no attribution window, so a procedure completed a year after the consultation still credits the campaign that produced it — which is exactly the revenue currently sitting unattributed.
Why it matters
"We generated 400 leads" invites an argument. "This channel closed $186,400 last quarter, here is the reconciliation" ends one. The teams that can show closed revenue by channel are the teams that get the next increase approved, because they are asking with evidence rather than with conviction.
Killing spend is politically harder than adding it, because someone always owns the channel being cut. A number that reconciles to the sales export takes the argument out of the room — you are not overruling a colleague's judgement, you are reading the same ledger they are.
