Commercial construction runs on relationships, repeat clients and reputation. That is exactly why most firms conclude marketing cannot be measured here, and stop trying.
It can be measured — it just will not flatter advertising. A correct report for this segment shows a large Direct / Unknown bucket, because most awards genuinely come from relationships rather than campaigns. What the attributed portion tells you is which of your marketing activities actually reaches new clients, and that is a smaller but far more honest number than any tool willing to redistribute the rest.
Awards are lumpy. One quarter can contain a single project worth more than the previous year, which makes month-to-month comparison actively misleading.
Comparing whole years, or the same quarter across years, is the only comparison that means anything here. Because nothing had to be installed at the time, those comparisons can be run over periods that closed long ago.
Why it matters
"We generated 400 leads" invites an argument. "This channel closed $186,400 last quarter, here is the reconciliation" ends one. The teams that can show closed revenue by channel are the teams that get the next increase approved, because they are asking with evidence rather than with conviction.
Killing spend is politically harder than adding it, because someone always owns the channel being cut. A number that reconciles to the sales export takes the argument out of the room — you are not overruling a colleague's judgement, you are reading the same ledger they are.
Platform-reported conversions do not reconcile to revenue, and eventually someone in finance notices. Reporting built from your own closed-sales export starts from the number finance already trusts, which is why it holds up when it is checked.
Because this reconciles exports rather than tracking visitors, it works on months that have already closed. You are not instrumenting now to learn something in ninety days — you can answer for last quarter today, which is usually when the question is being asked.
Honest answers
Then Direct / Unknown will be large and should be — around 60% is normal. Its size is the finding; the attributed portion tells you what marketing is reaching people the relationships do not.
